"Three consecutive drought years have tested every assumption built into the [Yakima River Basin's] governance framework. A fourth drought year in 2026 has just been declared.
Against this backdrop, decision intelligence (DI) has a specific and urgent role to play.
...
We will build a DI design through the construction of a causal decision diagram (CDD), which shows factors that cause different outcomes, variables that can be controlled, and where models or data feed into the decision process."
This applies DI to a real-world decision with complex ecological and humanitarian ramifications by walking through the process of building a CDD for the decision. It's especially useful as an example that carefully considers and clearly communicates areas where existing models, datasets, constraints, and metrics naturally fit into the decision model being built. DI is powerful as a connective tissue between people, data, actions, and outcomes, backed by solid engineering at every step, and Lagally demonstrates that here. Contributor: Isaac Kellogg.

“Regulated industries and governments cannot rely on opaque 'black box' systems for consequential decisions. DI elevates explainability from a technical requirement to a governance imperative.”
There is a growing pressure for greater transparency in automated decision-making, particularly as government agencies expand the use of AI in citizen services. These pressures are driving a shift in governance models towards explainable AI and retaining human-in-the-loop mechanisms to promote transparency and fairness in decisions that directly impact the public. DI provides a practical framework for building trust by ensuring decision flows remain visible and auditable. Contributor: Michael Redford.

"We are not lacking data, tools or talent. What we lack is a system and a mindset that turns intelligence into action. And that gap is exactly where decision intelligence begins.
...
This is a big shift from how most of us have traditionally thought about data and analytics. And honestly, this framework makes you look under the hood of how decisions really get made in your organization. That’s not always comfortable. ... But that's where the value is."
Wadodkar gives high level insight into the mindset shift facing data and analytics professionals as organizations turn to Decision Intelligence to help close the gap between data and outcomes. Her tips for CDAOs center decisions instead of data, with a focus on actions and measurable outcomes. She writes for executives and c-suite data analytics professionals, so her advice is rooted in the more familiar territory of Business Intelligence, KPIs, and high-level org strategy. There isn't airspace given toward representing decisions causally, or even just visualizing them, but the high-level mindset shift away from data-first and toward decisions-first is crucial, and Wadodkar speaks to that well. “... there are thousands of decisions that happen every day across complex supply chains, and we see decision intelligence as an opportunity to increase productivity"
This is an example of how more decision-centric operating models are delivering value at enterprise scale. While forecasting and planning functions have long existed within supply chain management, Hershey's transformation comes from improving how these activities are connected to operational decision-making across the supply chain. Rather than focusing primarily on technology tooling, the story highlights how better decision orchestration and tighter alignment between planning and execution can materially improve business outcomes. Decision-making augmentation involves platforms ensuring a human has processed, integrated, and contextualized information, while also managing the approval workflow (like coordinating sign-offs)."
Gartner's first Decision Intelligence Platforms Magic Quadrant highlights DI as a significant force addressing meaningful gaps in the business world's approach to both decision-making and AI (and the combination of the two). This article provides a high-level peek into Gartner's analysis, with interview quotes that surface some of the crucial discussions motivating DI, like the value of human expertise, the push and pull of transparency and accountability, and DI's market relationship to the big players in AI. “Just 5% of integrated AI pilots are extracting millions in value, while the vast majority remain stuck with no measurable P&L impact. This divide does not seem to be driven by model quality or regulation, but seems to be determined by approach.”
The report underscores the need to shift from focusing on tools to decisions. GenAI delivers value when it enhances how organizations make and execute decisions, not just how they automate tasks or deploy general purpose tools. Teams following a traditional SaaS rollout are missing this. In contrast, the successful builders focus on domain fluency and tightly align AI with specific, high-impact business decisions that address real pain points. Contributor: Michael Redford.

Workflow automation is not decision intelligence unless it improves the quality, speed, and coordination of operational decisions. ... Supply chain technology is moving toward a layer that can sit above fragmented systems, interpret context, connect signals, support tradeoff decisions, and help coordinate action under changing conditions."
How can Decision Intelligence deliver value as an emerging category in supply chain technology solutions? This post aims to define DI in the context of supply chain strategy, with enough precision to capture what differentiates it from other existing solution categories, in order to spotlight why that difference is valuable and why DI is becoming more relevant to supply chains now. "As I teach in the new Getting Started with Decision Intelligence (ChatGPT edition) course, we’ve found that ChatGPT is very helpful, in particular, in creating a Causal Decision Diagram (CDD): a map of the connections between actions and outcomes. CDDs are used to both get humans on the same page regarding the structure of a decision, and are also used as specifications for software systems to run decision simulations and to monitor data-driven decision making."
I have come to believe that generative AI (the class of systems of which ChatGPT is a member) will be as disruptive to our daily lives as the internet.
BUT it shines a brighter light than ever on the question, "If we have all this information, how can we convert it into ACTIONS that helps us ACCOMPLISH things?". Like, I dunno, reversing climate change maybe?
DI and ChatGPT are a match made in heaven to work together to answer this question. Read this article to find out how.

"Though it’s the stock response, 'insights' is precisely the wrong way to think about how an advance in AI will create value. In fact, we feel that 'insights' often is code for 'We don’t know what to do with our AI’s predictions.'
A much better answer would be to describe the decisions that the predictions will improve, because AI has value only if it leads to better decision-making."
In examining how AI predictions affect decisions, this article goes beyond the need to focus on decisions vs. "insights". Because insights don't get you all the way to understanding the impact of your actions on outcomes.

"In this article, we’ll examine the phenomenon of bounded awareness—when cognitive blinders prevent a person from seeing, seeking, using, or sharing highly relevant, easily accessible, and readily perceivable information during the decision-making process. 'The information that life serves is not necessarily the information that one would order from the menu,' notes Dan Gilbert of Harvard University’s psychology department, 'but like polite dinner guests and other victims of circumstance, people generally seem to accept what is offered rather than banging their flatware and demanding carrots.'...
It’s important to note that bounded awareness differs from information overload, or having to make decisions with too much information and too little time. Even when spared a deluge of information and given sufficient time to make decisions, most individuals still fail to bring the right information into their conscious awareness at the right time."
This article provides an in-depth exploration of bounded awareness and its detrimental effects on decision making. It provides a number of techniques to break out of the limitations of bounded awareness thinking, including “unpacking” a situation, sharing unique information, broadening focus, and asking "Why Not?" DI provides a methodology and framework for employing these and other techniques to remove blinders from decision makers.

"Decision intelligence (DI) is at the Innovation Trigger of the Hype Cycle. DI is a practical discipline used to improve decision making by explicitly understanding and engineering how decisions are made, and how outcomes are evaluated, managed and improved via feedback....
There is a need to transparently represent how decisions are being made.
From a pure business perspective, it makes sense to curtail unstructured ad-hoc decisions that are siloed and disjointed, and properly harmonize collective decision outcomes across an entire organization. Software tools are now emerging that will enable organizations to practically implement DI projects and strategies."
Gartner now has DI on three hype cycles: AI, Data and Analytics Programs and Practices, and now Emerging Technologies in Finance. It is also significant that in adding DI to the Finance hype cycle, Gartner points out the importance DI in enabling cross-functional decision making.

"In March 2020, the NHS needed to make life-or-death decisions on the back of understanding whether curves were trending up or down. For the first time ever, they connected data flows from across the entire system.
That is a potentially overwhelming amount of data – but, crucially, they weren’t paralysed by this sudden torrent... Why was that?
Well, working alongside the NHS, we applied approaches from a nascent field called decision intelligence. We used this data to build the understanding the NHS needed to make confident decisions about which hospital wards to open or close, and which resources to send where.
Rather than just showing data on current levels of patient demand, we could also show demand for tomorrow or next month, the reasons why demand was changing, how that affected resources such as beds or ventilators, and what actions they could take.
Rather than making decisions on data alone, the NHS made them on an understanding of how and why events were unfolding. The collective results have been widely credited with saving thousands of lives."
As Marc Warner points out, DI lets us create models, develop understanding about the behavior of these models, and use them to create the "data from the future" we need to make better decisions.

And if it helps them to think, then do you understand how they think today? Do you know what’s natural to them? Are you asking them to learn to think in an entirely different way, just to use your system? Or have you learned – like the great 'doing' software designers of the last century – that it’s your job to start with the user, to meet them where they’re at?"

This article focuses on optimization: an important element of the DI technology stack. Decision modeling lets us identify the outcomes we want, available actions, causal chains from actions to outcomes, and the data, models, and human expertise that inform causal chains from action to outcomes. Once we have a decision modeling, simulation and optimization then lets us use the model to explore decision behavior and find the best actions to take to achieve our outcomes.

Artificial intelligence-powered 'decision intelligence' platform provider Tellius Inc. is in expansion mode after closing on a $16 million round of funding today...
Whereas BI tends to focus on answering 'what happened-style questions,' decision intelligence goes beyond that to provide more expansive answers, explaining why something happened and how to proceed, Khanna said. 'Answering the toughest business questions is rarely a linear process or doable via a single form of analytics, such as descriptive, diagnostic, predictive or prescriptive analytics,' the CEO added. 'Tellius blends all analytical modes together, making analytics an agile and seamless experience to drive solid business decisions'...

"As every company strives to become data-driven, decision intelligence has emerged as one of the most strategic technology imperatives today. And for good reason. Today there’s more data than ever before, and decision-making is becoming more challenging. Decision intelligence democratizes AI-enabled analytics and enables anyone within an organization to make better decisions faster and more consistently...
The underlying problem with traditional analytics is that it is inaccessible to the users responsible for making business decisions. Traditionally, the skills and knowledge needed to build, manipulate, and report the relevant data often have been more aligned with tech and development personnel—not business leaders and strategists. Decision intelligence changes that, in Gartner’s words, by facilitating 'a wide range of decision making' through advanced AI and 'adapted system applications.'"
Kohl provides insights in to the "why" of decision intelligence. More data alone will not produce better decisions. Without the right tools, more data means more cost and complexity. The power of DI is to quickly put the right data-plus non-data sources of decision information- into the hands of every decision-maker.
