Why the Redfin Model Never Really Worked

Why the Redfin Model Never Really Worked | Real Estate News and Auction | Scoop.it

1. Discount Brokerage = Low Margins

  • Redfin charged lower commissions (often 1% vs traditional 2.5%-3%) in an effort to undercut traditional agents.

  • But real estate is high-touch, high-cost, and service-intensive. The savings offered to clients often came at the expense of profitability.

  • In the end, Redfin was doing a lot more work for less money per transaction.

2. Agents Are Employees, Not Contractors

  • Redfin hired agents as W-2 employees, offering salaries, benefits, and support staff.

  • This is vastly more expensive than the traditional model where agents are independent contractors (1099).

  • Scaling that kind of workforce is extremely hard, especially when demand fluctuates with the housing market.

3. Customer Experience Was Inconsistent

  • Because agents were assigned based on availability (not chosen by the client), relationships and trust were weaker than with traditional agents.

  • Many clients felt they were getting a "discount service", even if they saved money.

  • In real estate, trust and rapport often matter more than fees.

4. Zillow Dominated the Lead Game

  • Redfin hoped its website would generate massive leads and convert them into closed deals.

  • But Zillow ate their lunch in terms of traffic, brand trust, and monetization via Premier Agent.

  • Redfin couldn’t match Zillow's scale or ad revenue model, which subsidized Zillow's operations.

5. Tried Too Many Things

  • Redfin tried to be a:

    • Brokerage

    • Tech platform

    • Home-flipper (iBuying)

    • Mortgage lender

    • Title and escrow company

  • These vertical integrations were expensive and fragmented.

  • Unlike Zillow or Opendoor, Redfin never committed to being the best at just one thing.

6. iBuying Was a Disaster

  • Redfin jumped into iBuying (RedfinNow) and later pulled out in 2022.

  • The model of buying homes directly and reselling them proved too risky, especially with price drops and interest rate hikes.

  • It became a cash drain, not a profit engine.

7. The Real Estate Market Turned

  • As rates spiked in 2022 and 2023, transactions plummeted.

  • Redfin, with high overhead and razor-thin margins, couldn’t withstand the downturn like traditional brokerages (with leaner models).

8. Wall Street Lost Faith

  • Investors wanted a "tech company" valuation with software margins.

  • But Redfin behaved like a traditional brokerage with a tech website, which just couldn’t scale the way pure tech companies do.

  • Stock price and investor confidence dropped sharply.

🧠 Bottom Line:

Redfin tried to revolutionize real estate by cutting commissions and centralizing operations, but real estate is a relationship-driven, fragmented, and highly cyclical business. The cost of servicing clients never shrank enough to match their discounts. Their “tech-first” approach clashed with a market that still values personal connection and local expertise.

Zillow Doubles Down on ‘Listing Standards,’ Integrated Transaction Model?

Zillow Doubles Down on ‘Listing Standards,’ Integrated Transaction Model? | Real Estate News and Auction | Scoop.it

Zillow is intensifying its commitment to transparency and accessibility in the real estate market through its new "Listing Access Standards," effective May 2025. This policy mandates that any property publicly marketed—whether via social media, yard signs, or brokerage websites—must be submitted to a Multiple Listing Service (MLS) within 24 hours to appear on Zillow or Trulia. This move aligns with the National Association of Realtors' Clear Cooperation Policy and aims to ensure equal access to listings for all consumers .blog.realintent.co+9Zillow+9zillowgroup.com+9Online Marketplaces+8blog.realintent.co+8Nowbam+8Zillow+5RealEstateNews.com+5Zillow Group+5

The policy has garnered support from major brokerages like eXp Realty, NextHome, and West USA Realty, who view it as a step toward greater fairness and transparency in the industry . However, it has also faced criticism from firms like Compass and CoStar Group (owner of Homes.com), who argue that the policy limits seller flexibility and could disadvantage certain marketing strategies .zillowgroup.com+5RealEstateNews.com+5Business Insider+5RealEstateNews.com+2Business Insider+2San Francisco Chronicle+2

In addition to these listing standards, Zillow is advancing its integrated transaction model, often referred to as its "housing super app." This platform aims to streamline the home buying and selling process by bundling services such as real estate agent connections, mortgage lending through Zillow Home Loans, and rental listings. The company reported a stronger-than-expected first-quarter performance in 2025, with $8 million in net income and $598 million in revenue, despite a challenging housing market .Barron's

Zillow's dual focus on enforcing listing transparency and enhancing its integrated services underscores its strategy to lead in a more open and consumer-friendly real estate market.
