Unwritten Team Rules Are Not Enough

It’s likely that most teams already have a set of unwritten rules that govern how they function. However, it’s nearly impossible for unwritten rules to effectively act as a team’s “North Star.”

This is because unwritten rules:

have a tendency to get ignored, forgotten, or misconstrued
are understood differently by various team members
are invisible to new members of the team, which makes it difficult for them to onboard easily
cannot be improved upon incrementally

Building team charters emerged as a means to remove miscommunications around the team’s values and the behaviors they deliver.

The Perfect Agile Team Charter

What does the optimal team charter look like? When we kick off new Agile marketing teams, we emphasize that team charters work best when they are:

  1. Timely:

    The first team charter should be put together as close to the team’s inception as possible.
  2. Succinct:

    This document should contain up to a maximum of 10 team rules that the members can know well. If the team charters ends up becoming a list of 100 rules, many will be neglected. Keep it short, sweet, and top of mind.
  3. Team-created:

    As all team members will be accountable for following the rules of the charter, it should reflect the beliefs of this group of people, not their managers. As new members join the team, the charter can evolve.
  4. Actionable yet abstract:

    Rules in the charter should be phrased in such a way that team members can definitively say whether they are getting done or not. However, they can also reflect abstract practices and feelings, such as pride and offering support.
  5. Dynamic yet dependable:

    This is a living document. Allow the team charter to change based on new information that comes into the team. But, make sure it’s not changing as often as every day or every week; this level of frequency will cause confusion.
  6. Realistic:

    Keep the team rules outlined in the charter reasonable based on what the team can do now, not what the team wishes they might be able to do in ideal circumstances.
  7. Accessible:

    Word documents or PDF files on your computer don’t make good team charter formats. Put a sheet of paper on the wall of the space you share with your team members, if you’re colocated. If not, change everyone’s computer backgrounds to the charter.
  8. Agreed upon:

    It’s essential that the whole team believes in the contents of the charter. During its creation, give everyone on the team ample time and space to contribute; don’t steamroll quiet team members.

Vision

Après avoir matérialisé le bateau de l’équipe, il était temps de savoir dans quelle direction il devrait se déplacer !

En terme de processus, j’ai demandé :

  • au sponsor : de partager sa vision par l’intermédiaire d’images de photo-langage (préalablement disposées sur une table). Il en choisit finalement 3 pour soutenir son discours
  • au reste de l’équipe : de noter individuellement sur des post-its les mots clés du discours du sponsor

Après cela, j’ai disposé les images sélectionnées par le sponsor sur une feuille de Paperboard et j’ai invité les participants à venir coller les Post-its avec les mots clés correspondants dessus.

L’exercice fut particulièrement intéressant pour le sponsor qui a pu obtenir un feedback direct sur ce qui a pu être retenu par son équipe.

Below is a sample Team Charter for an Agile project. Again, while there is no standard template for what should/should not be included, this represents a general approach and good starting point. Based on the project type, team experience, and organizational standards, this sample may be adjusted as necessary to accomplish your team’s specific intent.

Project Name: Invoice Tracking Database

Vision: Help the billing department reduce the number of monthly past-due accounts by providing an easy to use platform for tracking accounts receivable.

Mission: Create an invoice tracking database that enables billing employees to view real-time account statuses, engage vendors proactively to resolve accounts, and generate weekly and monthly account reports.

Success Criteria:

  1. Implement database by March 1, 20xx
  2. Reduce monthly past-due accounts by 75% after 3 months
  3. Achieve > 80% favoriability among billing employees via survey after 3 months

Project Team

  8. We will work collaboratively when possible and use a consensus approach when making team decisions

Communications:

  1. We will hold regular daily meetings in the team room at 9am each work day
  2. We will make every effort to attend all scheduled meetings in person (exceptions being scheduled and/or sick leave)
  3. We will update our tasks on the kanban board each work day morning before 9am
  4. Meeting minutes will be sent out within 24 hours of each meeting
  5. The responsibility for meeting scribe will be shared by all team members on a rotating basis
  6. If a meeting must be cancelled or additional meetings are required, the Product Owner will send out notifications as early as possible
  7. All team members are expected to be on time for all meetings

La réussite d’un programme agile multi-équipes repose sur les mêmes principes que pour une seule équipe : Simplifier l’organisation et miser sur les interactions pour libérer l’intelligence collective.

Pour ce faire, vous pouvez appliquer les principes de la croissance organique mais si cela n’est pas possible parce que le programme est déjà en retard, sur-spécifié et que plusieurs équipes vont être rapidement mobilisées pour le réaliser… Je vous recommande d’organiser un Big Kick OFF Agile.

Le Big Kick Off est un événement qui consiste à réunir tous les acteurs du projet, de prendre un peu du kick-off de projet classique, d’ajouter une dose de cadrage 360°, de Big Room Planning et de forum ouvert puis de laisser mijoter le tout pendant 3 jours. Ce séminaire permet d’assurer la co-réalisation du cadrage, d’aligner l’ensemble des équipes sur le sens du projet et les moyens de le réaliser tout en créant les liens interpersonnels qui leur permettront de dépasser les obstacles qu’elles ne manqueront pas de rencontrer avant la livraison.

Mickael Ruau's insight:

Pour injecter de l’agilité dans un programme démarré en cycle en V, je vous invite à créer un événement sur environ 3 jours où chacun pourra trouver du sens dans le travail à venir et où une somme de petites équipes pourra devenir un collectif attentif à la qualité de ses interactions et à la résolution des besoins réciproques.

L’ agenda de ces 3 jours doit être suffisamment cadré pour être productif tout en restant suffisamment souple pour que chaque équipe puisse l’adapter aux besoins qui ne manqueront pas d’émerger.

Le dernier Big Kick Off que j’ai animé à suivi les 10 phases suivantes :

  1. La plénière d’introduction
  2. La démonstration
  3. L’appropriation de la vision
  4. L’estimation de la feature map
  5. Le partage des risques
  6. La planification par équipes
  7. La résolution des dépendances
  8. La présentation du planning commun
  9. Le Forum Ouvert
  10. La clotûre

It’s all kicking off |

Starting a new project is exciting. The team is briefly the centre of attention, bringing a new hope to the organisation.

Unfortunately, many teams charge into action without laying strong foundations. However, a bit of planning at the start of a project significantly increases the team’s chance of success.

This is where a well-planned kick-off session comes in.

Mickael Ruau's insight:

Of course, each kick-off is different. Sometimes the team has worked together before, sometimes it’s a newly formed team. Sometimes the client is new, sometimes they’re an existing client. Sometimes the Product Owner is internal, sometimes they’re from outside the organisation. Sometimes the goal is to create something brand new, sometimes it’s an enhancement. Sometimes it’s a product, sometimes it’s a service.

However, the desired outcomes from a kick-off are often similar:

  • The team to get to know each other a bit (rarely does everyone know everyone else on the team)
  • Confirmation of the team’s purpose
  • Background story of what has happened so far
  • Clarification of our initial goal or focus
  • Shared understanding of roles and responsibilities
  • Agreed ways of working for the team
  • The opportunity for the team to ask questions
  • Agreement on the first step(s) we are going to take

So I decided to create a template as a starting point. I then tailor it to each specific situation, deleting parts that aren’t relevant and adding extra bits in where needed.

Feel free to use my Google slide deck as a starting point for your own kick-off sessions. You’ll need to make a copy and then tailor it to your own circumstances.

J’ai décidé de réaliser ce kick-off pour :

  • Faire connaissance avec notre nouveau sponsor,
  • Démarrer ce projet sur de bonnes bases,
  • Marquer le coup : il ne s’agit pas juste de la continuité de l’ancien projet, il y a un nouvel objectif à atteindre !

Pour réaliser cet atelier, je me suis très fortement basée sur cet article : Structure de kick-off d’une demi-journée. Ne disposant que d’une heure et demie, j’ai cependant dû effectuer quelques adaptations, d’autant plus que mes besoins n’étaient pas non plus les mêmes.
