Rather than thinking of delegation as a binary issue--either you delegate or you don't--consider what it might look like on a sliding scale

 


In a prior article, I talked about the power of using the 70% rule when it comes to delegating tasks to your employees. I also discussed how you need to assess the critical nature of an issue - whether it's below the waterline or not - when it comes to delegating.


But there's actually another framework that we've had great success with in terms of helping leaders and their direct reports get on the same page when it comes to how issues get delegated on a daily basis.


Rather than thinking of delegation as a binary issue-;either you delegate or you don't-;consider what it might look like on a sliding scale where a leader might delegate more responsibility over time as he or she begins to trust the level of competency of their direct report.


We can actually break this down into five different stages of delegation: Level 1-5.


Actually, there's a sixth stage level 0 where there is no delegation. This is when a business is run by the "do what I say" rule where there is no authority or decision-making beyond the leader. If you're reading this, we'll assume you want to move past this stage.

"Max Ventilla sold investors on a promise to build modern, technology-infused schools that would revolutionize education. The former Google executive convinced Mark Zuckerberg and prominent venture capitalists to commit $175 million to his startup, AltSchool. The company built at least nine grade schools in California and New York, some equipped with ceiling-mounted video cameras, an abundance of computers, custom apps, robots and 3D printers.

 

But five years after opening, the for-profit venture has yet to solve a basic business equation. Despite charging about $30,000 for tuition, AltSchool’s losses are piling up as it spends at a pace of about $40 million per year. The San Francisco company is now scaling back its ambitions for opening elementary schools around the U.S. and will instead close at least one location. In an interview, Ventilla said it’s all part of the plan. The startup is shifting its focus to selling technology to other schools, a business which has struggled to date but that he said has a more promising future.

 

In Silicon Valley fashion, Ventilla broke the news to parents with a touch of misplaced enthusiasm. He wrote an email to families in Palo Alto, California, saying the school there would close at the end of the year due to business “challenges and opportunities,” according to a copy of the message reviewed by Bloomberg. Ventilla said AltSchool will only run classrooms near the main offices in San Francisco and New York. “We know this is tough news that will have a big impact on your family,” Ventilla said. But the moves are needed, he wrote, given AltSchool’s “strategy, path to growth and finances.” 

 
 

Ventilla told Bloomberg that the company had long planned to prioritize selling technology to other schools. He said it’s happening earlier than anticipated because of demand. For outside schools, the company charges about $150 to $500 annually per student for its technology, depending on the size of the institution. AltSchool said it currently has hundreds of students at partner schools and will soon have more than a thousand. Its tools help teachers dole out assignments, keep tabs on a students’ work and make adjustments based on performance.

 

AltSchool has about $60 million in the bank, Ventilla said, and the ability to take on debt if needed. The strategy has always been to spend a lot of money and take on losses in order to build technology that can be sold for a handsome profit later, he said. “We’re focusing our resources on growth,” Ventilla said. “We have a lot of runway.” 

 

The education system is one of the few industries that has resisted technological reinvention. It’s not for a lack of capital. Zuckerberg, Bill Gates, Netflix Inc.’s Reed Hastings, Salesforce.com Inc.’s Marc Benioff and many others have poured money into reform efforts, with mixed results. Zuckerberg backed a program similar to AltSchool at Summit Public Schools, a U.S. charter school network that uses Facebook technology.

 

Venture investors spent $2.35 billion on education-technology startups globally last year, according to research firm CB Insights. But companies haven’t come up with a formula students will embrace or that can be deployed efficiently and profitably. The hype around online education has largely dissipated as dropout rates skyrocketed. Coursera Inc., backed by more than $200 million, cut staff last week and shook up the executive ranks, technology website Recode reported."...

"With their brains, sleep patterns, and eyes still developing, children and adolescents are particularly vulnerable to the sleep-disrupting effects of screen time, according to a sweeping review of the literature published today in the journal Pediatrics

 

“The vast majority of studies find that kids and teens who consume more screen-based media are more likely to experience sleep disruption,” says first author Monique LeBourgeois, an associate professor in the Department of Integrative Physiology at the University of Colorado Boulder. “With this paper, we wanted to go one step further by reviewing the studies that also point to the reasons why digital media adversely affects sleep.”

 

Of more than five dozen studies looking at youths ages 5 to 17 from around the world, 90 percent have found that more screen time is associated with delayed bedtimes, fewer hours of sleep and poorer sleep quality, the authors report.

Biological, neurological and environmental factors all play a role:

Because their eyes are not fully developed, children are more sensitive than adults to the impact of light on the internal body clock, the paper notes.

 

“Light is our brain clock’s primary timekeeper,” LeBourgeois says, explaining that when light hits the retina in the eye in the evening hours it suppresses the sleep-promoting hormone melatonin, delaying sleepiness and pushing back the timing of the body clock. “We know younger individuals have larger pupils, and their lenses are more transparent, so their exposure and sensitivity to that light is even greater than in older individuals.”

 

The authors point to one study that found that when adults and school-age children were exposed to the same amount and intensity of light, the children’s melatonin levels fell twice as much. Studies have also shown that short-wavelength “blue light”—ubiquitous in hand-held electronics—is particularly potent at suppressing melatonin.

 

“Through the young eyes of a child, exposure to a bright blue screen in the hours before bedtime is the perfect storm for both sleep and circadian disruption,” LeBourgeois says. 

The “psychological stimulation” of digital media – whether it’s exposure to violent media or texting with friends - can also sabotage sleep by boosting cognitive arousal, the authors note.

The authors also note that children and adolescents who leave a phone or computer on overnight in their bedroom are significantly more likely to have trouble sleeping. More than 75 percent of youths have screen-based media in their bedrooms, 60 percent interact with them in the hour before bedtime, and 45 percent use their phones as an alarm.

 

“Digital Media and Sleep in Childhood and Adolescence” is one of 22 papers included in todays’ first-ever supplemental issue of Pediatrics to focus on screen time and youth health. In addition to summarizing past research, the papers set goals for future research, including looking at the impact of screen time on toddlers and preschoolers.

 

“The digital media landscape is evolving so quickly, we need our research to catch up just to answer some basic questions,” says Dr. Pam Hurst-Della Pietra, founder of the nonprofit Children and Screens, which helped orchestrate the issue.

A recent report from Commonsense Media showed mobile media device use has tripled among young children since 2011, with kids under 8 using them 48 minutes per day and many parents incorporating digital media into the bedtime routine.

This summer, LeBourgeois launched a five-year, $2.5 million study funded by the National Institutes of Health, in which her research team goes into the homes of volunteer families, exposes children to varying intensities of light and collects saliva samples to measure changes in melatonin levels and the timing of the biological clock.

 

Ultimately, she believes the study will reveal how little light it takes to impact sleep and circadian rhythms in young children and lead to science-based guidelines for parents and device-makers.

“The preschool years are a very sensitive time of development during which use of digital media is growing more and more pervasive,” she says. “There’s a lot we don’t know.”

Other authors include Lameese Akacem, University of Colorado Boulder; Orfeu Buxton and Anne-Marie Chang, Department of Biobehavioral Health at Penn State; Lauren Hale, from the Department of Family, Population and Preventative Medicine at Stony Brook Medicine; and Hayley Montgomery-Downs, from the Department of Psychology at West Virginia University.

 

LeBourgeois offers these recommendations for parents:

  • Limit children’s media use in the hour before bedtime.
  • Turn off all electronic media devices, including yours, at bedtime, and charge them in a central location outside bedrooms.
  • Remove all electronic media from your child or teen’s bedroom, including TVs, video games, computers, tablets, and cell phones.

As an administrator, whenever I walk into a teacher’s classroom, one of the first things I almost always subconsciously look for is whether or not the students are engaged in inquiry. However, telling a teacher, “Your students need to engage in more inquiry,” is comparable to letting a comedian know she needs to be funnier or asking a pizzaiolo to make a better dough. And, vague directives in the absence of explicit instruction typically generate anxiety.

To avoid these anxieties, and for progress to actually take place, we need to drill down to the nitty gritty and be as explicit as possible. In other words, we need to be explicit about being explicit and leverage specific strategies to comfortably move forward for the benefit of our students.

With these thoughts in mind, I’ve been obsessing over inquiry’s common denominators – the strategies or drivers we should always consider when implementing an inquiry-based lesson.

That being said, here are the six drivers of inquiry-based learning. And, while I don’t think every lesson or activity must have all six, I do believe that once we (and our students) become comfortable with an inquiry approach, all drivers will naturally find a way into learning experiences on a regular, if not daily, basis.
