But the reality is, we haven’t. An inflated ego makes us susceptible to manipulation; it narrows our field of vision; and it corrupts our behavior, often causing us to act against our values. Breaking free of an overly-protective or inflated ego and avoiding the leadership bubble is an important and challenging job that requires selflessness, reflection, and courage.

B players can be selfless and dedicated employees, but they often don’t get the attention from managers they deserve. To retain and motivate your B’s, get to know and appreciate them as the unique individuals they are. This is the first step to drawing out their hidden strengths and skills. Reassess job fit to make sure they’re in roles that draw on those strengths. Make sure you’re not overlooking someone’s talents because they’re quiet or reserved, or because they don’t fit your mental model of what a “leader” should look like. And give them permission to lead. While A players don’t wait for permission, B’s often do — but they can be just as effective once they know they have your support.

In the coming decades, as the pace of technological change continues to increase, millions of workers may need to be not just upskilled but reskilled—a profoundly complex societal challenge that will sometimes require workers to both acquire new skills and change occupations entirely. Companies have a critical role to play in addressing this challenge, but to date few have taken it seriously. To learn more about what their role will entail, the authors—members of a collaboration between the Digital Data Design Institute at Harvard’s Digital Reskilling Lab and the Boston Consulting Group’s Henderson Institute—interviewed leaders at some 40 organizations around the world that are investing in large-scale reskilling programs. In synthesizing what they learned, they became aware of five paradigm shifts that are emerging in reskilling: Reskilling is a strategic imperative. It is the responsibility of every leader and manager. It is a change-management initiative. Employees want to reskill—when it makes sense. It takes a village.The authors argue that companies will need to understand and embrace these shifts if they hope to succeed in adapting dynamically to the rapidly evolving new era of automation and AI. One of the toughest situations you can face as a new manager is having a direct report who holds negative feelings towards you. Here are ways to manage the situation. Think and reflect: The problem isn’t always the other person. It could just as likely be you, your management style, or a bias you hold that you are unaware of and is reflected in how you engage with this employee or how they engage with you. Hit refresh: Once you’ve had a chance to reflect and check your own biases, it’s time to focus on what you can do to manage the situation – whether the problem lies with you, your employee, or both in equal measure. Start with having an honest and open conversation. You can use the GROW coaching framework to level up and openly air your challenges in working with them and hear their side of the story. Continue your efforts: Having one conversation is like scratching the surface. It’s not going to be that magic pill; you will need to make concerted efforts to form a foundation of trust with this person. Unless your employee trusts you and is convinced you have their back, they will not change the way they feel about you.

As a new manager, how can you create an engaging and motivating environment for your team? An analysis of more than 200 studies and articles on employee engagement and turnover shows that employees tend to feel emotionally and psychologically committed when they achieve three conditions: Ideal job: The concept of an “ideal job” is not about making everything perfect for an employee. It’s a belief, on the part of the employee, that their job fits into their life in an ideal way. You can create a work environment that your team feels committed to by understanding that wages, workloads, and flexibility play a weighty role in this perception. Meaningful work: Among the many dimensions of meaningful work, three factors stand out: purpose, strengths, and belonging. Workers need to believe their that their employer stands for something; aligning a person’s strengths to their role improves performance; and belonging is consistently cited as a top driver of employee retention. Great boss: The list of the qualities “great bosses” is long, but the most important competencies can be narrowed down into three areas: coaching others, developing trust, and being a strong advocate. Your team members are more likely to feel fulfilled if you regularly engage them in coaching conversations, earn their trust, and consistently act in their best interest.
