I call this 'harnessing the whales' and learned it first hand in the free-to-play video game space a few years ago. It's the old rule: the top 20% of your customers drive 80% of your revenue. A SaaS model, much like an online game, must provide enough value to convert low tier players (users) effectively into high-paying ones and then deliver a depth of value that keeps them there. Acquisition-Conversion-Retention-Spend is the progression. Don't go chasing minnows until at least a few whales are in the harness.
